A weekly review that takes eleven minutes

We built Nocturna partly because our own weekly product review used to take forty minutes and mostly consisted of someone screen-sharing a dashboard while everyone tried to remember what each chart meant. Here's what replaced it.

The four numbers

Every Monday, we open with four numbers and nothing else: new signups, activation rate, week-1 retention, and the single funnel step with the worst drop-off that week. No slide deck. No chart tour. Four numbers, read out loud, in under a minute.

Ten minutes of "why"

For each number that moved more than a small threshold from the prior week, whoever owns that area gets two minutes to say why, if they know, or "not sure yet, looking into it" if they don't. The rule is that "not sure yet" is an acceptable answer. The goal isn't to have an explanation ready for everything; it's to surface what actually needs investigation versus what's normal week-to-week noise.

One decision, if there is one

The meeting ends with a single question: is there one thing, based on this week's numbers, that changes what we build next? Most weeks the answer is no, and that's fine. Some weeks it's "the onboarding step-two drop-off is getting worse, someone should look at the copy on that screen this week." One action item, owned by one person, due before the next review.

Why eleven minutes, specifically

We timed it. Four numbers takes about ninety seconds. Discussion of anything that moved takes six to eight minutes most weeks. The decision question and assignment takes a minute or two. Eleven minutes isn't a rule, it's just what happens when the meeting has a fixed shape and nobody's building slides beforehand.

The shared link in Nocturna is what makes this possible without prep: whoever's running the meeting opens the same URL everyone already has, and the four numbers are already there, current as of that morning.
